Context

This project follows up on an audit of the client’s processes and organization, which aimed to improve relations within the HR teams, identify areas of difficulty and areas for improvement, and clarify certain cross-functional processes.

Approach and methodology

  • Qualitative DG/HRD workshops
  • Setting up dialogue forums between HRD and managers, between managers, and between managers and their teams
  • Work analysis with representative groups within HR teams
  • Involvement of all stakeholders
  • Systemic approach and positive psychology tools
  • External testimonial on the mission and positioning of HRBPs and the HR organization of a major group

Objective

  • Align management with transformation ambitions
  • Clarify roles and responsibilities between Deputy HRD and HRD
  • Strengthen collaboration between HR teams
  • Study the centralization of personnel administration activities
  • Engage HRBPs in a dynamic of change (cultural change and evolution of their profession)

Results Achieved

  • Alignment of management with the HR ambition of developing the HR service offering and adapting the organization to provide better support for employees and professions.
  • Increased skills of teams in sharing difficulties, finding solutions collectively, comparing points of view and continuously improving their work.
  • Centralization of personnel administration activities: identification of HR activities to be pooled, associated workload and activity peaks. Proposal of team constitution (FTE, skills, profiles) and progressive activity transfer plan, drafting of CSE presentation.
  • HRBPs engaged in a dynamic of change: highlight the variety of activities carried out by HRBPs, identify activities to be preserved, to be done differently, to be developed. Positioning HRBPs vis-à-vis managers and employees. 1st steps to improve their impact on employees.
  • Repositioning of the HRBP on another internal job and recruitment of a new HRBP. Clarification of the HRBP’s mission.
